I'm not so sure about smoke though. I had tried to do that with the round orc village, but never got it to look right. It gets difficult to see against the grass/trees/hills/whatever. I think the underground tiles will make it even worse. In any case, if there is smoke, it would certainly be animated.

That's on the right track. I have a more recent version that I'll post later (I don't have it with me now).
EDIT: Here it is.
Nice. Mind if I take a stab at animating this? (although, I tend to give up whenever I try to do animations.. >_>)

Edit: Sparks! Timing isn't quite right, but I enjoyed the challenge of attempting to animate. ;) I think a glowing window might look better, but I couldn't get it to look quite right.. >_>

Thats definitely a start! However I have a few nitpicks

#1 The little pulley system outside that would appear to be whats moving the bellows isnt moving, so its unclear whats pumping them.

#2 The sparks are a little much imo, and also as you said they dont match up very well with the timing

#3 It seems like its pumping wayyy too fast to me, I'm not blacksmith but I'd always thought that pumping bellows was a more slow, deliberate process.

Agreement with above post. Also, the bellow's movement is weird. Ecause only the top paddle moves but nothing below it changes.

I hadn't thought of sparks like that, but that could be interesting. I was thinking the window would be dull, and then get brighter as the bellows moved. The bellows would only move ~1/3 the time, and they'd move slowly.

I'll possibly work on it this weekend, but if you want to keep at it, TheJM, you are off to a good start. As pointed out above, the pulleys and flexible part would also need to move.

It would make a lot more sense for the sparks to come out of the chimney too, not the window...

The glow should increase with the inflow of oxygen, too.

I want to extend my encouragement towards this effort - this looks like a very cool idea.

I didn't touch the folding parts of the bellows yet, and there are a few more frames to go, but this is along the lines of what I was thinking to do.

edit - I disagree, but don't care to argue so never mind.

The mechanics of your bellows don't work - they should be pulled together by a rope between the plates. Currently, they seem to be pushed together by a rope attached to a pulley above them which clearly doesn't work...

Just a suggestion: right now, it looks like you're trying to get fire in the window of the forge. This doesn't seem likely since that would place the fire right beneath the window instead of over by the bellows. The general glowy window works better.

Also, oddly, the increase in air from the bellows seems to have no relationship to the increase in light from the fire. The peak glow should be just as the bellows finishes pumping.

your glow effect seems wayyy ofsynch with the pumping motion.

I also agree with TSI that the pulley looks a little weird.

Personally I would suggest having that window constantly glow, and then perhaps it flares a little brighter with each pump of the bellows. going between light and dark or doing sparks like someone previously did just seems a little too noisy to me

I'm not working on it anymore, the mechanics comment killed it for me.

I plan to work on the orc castles though, that's probably more important.

Darn it. Insert gratuitous use of expletives here.

Oh well. Sooner or later it will pop up in umc or someone else might finish it...
