I think the main problem is the different colour palette. It looks too bright in closeup. The weapon choice is fitting for a heavy unit, but it's propably useless under water. I might be a bit late, but if you are still looking for ideas: The Merman haven't got a real tanky unit with HP or armor, exept for the hoplite. Some other kinds of seacreature could also be used to fill the era (like the octopus-pet from dead water). Or try to find units for the different attack ty...

Your units look good. The second version of the spearman is best(in my opinion), but, as pe_em mentioned, the spear should be nearer to his body.
About your 2-headed unit: It is too symmetrical, would be better if it faces to south-east direction, also legs could be thicker.

The afterimage in the animation should show while the staff swing, so it be in frame 2 and 3 (i think) and be more transparent, just take look at some mainline units. If you want to change the huntsman i would suggest to move his right arm, so the sword doesn't overlap with the body. If you want to ...

I think both animations look better now. The ranged one has some random pixelchanges at his left foot and his right leg gets pulled up a little at the end. Not sure if it would be noticable ingame. It looks a bit odd at the end. His left arm goes down too fast. Also if you look at other rangend animations, the melee-weapon doesn't show, so it might be better to remove the staff, or add a shadow under it, if the unit tries to balance it while he shoots.

I think i finished the faction. I added 5 more units and changed some existing images. I may change the rock golem eventually, but for now i'm done. Reworked the Thorntail. The unit is now smaller than before and has a new bow and some other minor changes.

I really like those new designs for the poacher and the new colour fits in better than the black one, you made first.
But i think it may be a bit too bright. A greener or darker hue might be more fitting.

I made a sprite for the advancement of the hummingbird. The pose should be similar to the hummingbird, but a bit more upright. Didn´t worked as well as expected so i will try to fix that. It will also get a bigger bow.
