No real direction of light- somewhat pillowed.

I agree. You need to define the outlines once you establish a direction of light, contrast is also lacking.

Also, my first impression of the top left guy was that he was holding a giant toothbrush.

Not to mention that skeleton's knees look like if he's been in a saddle for too long.

Yes, it's (supposedly) and alien, for some unfathomable reason I seem to have had a recent urge to create extra-terrestial sprites. I don't know why, I haven't even seen Star Wars in months, I rarely watch Star Trek, and haven't yet seen Avatar.
Anyway, here's a little something I drummed up last night to practice drawing tentacles.
EDIT: and a rock gollum that looks more like metal than rock. I'm practicing shading here though, which is good (I really need more practice in this particular part of art).

No, it looks like rock due to the shading you used. Metal has much lighter highlights and darker darks. You don't seem to outline.

ARRRGH PILLOWING
When you do rocks and such things, I find it helpful to think of them almost as 3d modeling- in terms of facets and faces and edges, not roundness. Roundness is sometimes conducive to pillowing.

Man I could just jump on that guy and fall asleep on him. He looks soooooooooooooo comfortable. More contrast (and maybe dabble in some trasperancy) on the jellyfish also.

By the way - dithering is a simple method that can help make rocks look more like rocks.

I've been fooling around for the past couple days, and came up with some graphics, most of which I needed for my campaign and some of which I did for fun and/or practice, no frankensteining here. From top to bottom, left to right, we have:
