I need critique please!

I did the basic outline of my first soldier. It's from LOTR...

Now I need to add shading and I need to refine it

It's meant to be some sort of a glowing rock. I am very bad at shading and it doesn't look like pixel art anyway. Can somebody show me some techniques?

EDIT: I will attempt a foot soldier next. I also need some tips on frankensteining... see the attachment

I'm new and I'm pretty bad at art. I made a torcher, but then I just realised that he had to be on horse back and needs a morning star... . Meh, you already have an awesome torcher anyway. I might give this to somebody else if they accept it

Those crabs look cool. I just tried to make a foot soldier and it looked really stupid so I deleted it. It's much harder making it from scratch!

I thought they were meant to come from the sea... maybe tentacles are too much
